The DECIDE Framework: Your 10-Minute Thinking Makeover

After studying thousands of high performers, I discovered they all use a simple framework—whether consciously or not. I call it the DECIDE method:

D – Define the Real Problem

  • The Trap: Solving the problem you’re given
  • The Fix: Ask “What problem are we really trying to solve?”
  • Power Question: “If this problem disappeared tomorrow, what would actually change?”

E – Examine Your Assumptions

  • The Trap: Believing your first instincts
  • The Fix: List 3 assumptions you’re making and challenge each one
  • Power Question: “What if the opposite were true?”

C – Consider Multiple Angles

  • The Trap: Seeing problems from only your perspective
  • The Fix: View the issue from 3 different stakeholder perspectives. PESTLE is an excellent framework.
  • Power Question: “How would my biggest critic see this?”

I – Investigate the Data

  • The Trap: Using data to confirm what you already believe
  • The Fix: Actively look for evidence that contradicts your hypothesis
  • Power Question: “What data would prove me wrong?”

D – Develop Options

  • The Trap: Choosing between only 2 options
  • The Fix: Generate at least 5 potential solutions before evaluating any one. Have ready options.
  • Power Question: “What would we do if our first choice was impossible?”

E – Execute and Evaluate

  • The Trap: Implementing without feedback loops
  • The Fix: Build in checkpoints to reassess your approach. Pivot if required based on new data.
  • Power Question: “How will we know if this is working?”

Remember Sarah? Here’s how she bounced back using the DECIDE framework.

Old Sarah’s Approach: Problem given: “Increase social media engagement by 40%” Solution: Spent weeks analyzing posting times, hashtag performance, and content types. Result: Beautiful analytics, fired for missing the real issue.
